The HalftimeOS Method
The terms, the process, and the exact scoring math — in one place, written as a reference rather than a pitch. If you're inside HalftimeOS and want the short version, this same content is one click away from the Dashboard's Help button.
The process
A Season becomes a Game, a Game becomes a Drive, and a Drive becomes a score. Six steps, run on repeat.
-
1
Set your Season goal
Define the one goal that matters most this year in your Season Plan and 1-Year Goals — your Season's Super Bowl.
-
2
Break it into Games
Each quarter, agree on 3-7 Priorities per person. Each Game (month) is played toward those Priorities.
-
3
Run your weekly Huddle
Every week, the same 90-minute agenda: check the Scorecard, review Priorities, work the issue list, close with clear To-Dos.
-
4
Take a real Halftime
At week 2 of every Game, stop and honestly review the Scorecard and Priorities together. Adjust before the month is decided, not after.
-
5
Score every Drive
Each week's KPI performance scores as offense (touchdown, field goal, no score, or turnover) and defense (shutout, partial stop, or scored against).
-
6
Track your Season Record
Monthly Game results roll up into a win/loss/tie Season Record, so you can see the real trend, not just this week's noise.
Glossary
Season
One year. Your annual goal — the thing everything else ladders up to — is set here, in your Season Plan and 1-Year Goals.
Game
One month. Each Game is played toward your quarterly Priorities — the 3-7 things that matter most right now.
Drive
One week. Every Drive, your KPIs are scored on offense and defense, and the result rolls up into that month's Game.
Huddle
Your weekly team meeting, run on a fixed 90-minute agenda: Segue, Scorecard Review, Priority Review, Headlines, To-Do List, Issue Solving, Conclude. This is where the whole rhythm comes together each week.
Halftime
The practice of stopping at week 2 of every Game to check the score and adjust — review your Scorecard and Priorities together, honestly, and change course before the month is decided instead of after. It isn't a separate page; it's a habit you run with the tools you already have.
Offense
Your growth KPIs — revenue, new customers, conversion rate, anything that moves you forward. Offense performance decides your own scoring each Drive.
Defense
Your retention/efficiency KPIs — churn, support load, quality. Defense performance decides how many points your "opponent" scores against you each Drive.
Issue Solving
The structured way issues get resolved during a Huddle: identify the real issue, discuss it to the root cause, agree on a solve with a clear owner.
Priority
A quarterly priority. Each person owns 3-7 Priorities per quarter; a Priority is binary — done or not done, no partial credit.
OKR
Objective & Key Result. Objectives are qualitative and inspiring; Key Results are the measurable outcomes that prove an Objective is on track.
Season Plan
Your company's foundational planning document: Core Values, Core Focus, 10-Year Target, Marketing Strategy, 3-Year Picture, 1-Year Goals, Quarterly Priorities, Issues.
Scorecard
The 5-15 numbers, split into Offense and Defense, that give you an honest weekly pulse on the business — reviewed every Huddle, and again at Halftime.
The scoring math
Every KPI gets a performance ratio, Pᵢ, that says how it's actually doing against its target.
Higher is better
Pᵢ = Actual ÷ Target
Revenue, new customers, conversion rate — anything where more is good.
Lower is better
Pᵢ = Target ÷ Actual
Churn rate, support tickets, CAC — anything where less is good.
Every performance ratio is capped at 2.0, so one outlier metric can't paper over the rest.
P_off (or P_def) = Σ(Pᵢ × weightᵢ) ÷ Σ(weightᵢ) — each KPI can carry a weight (default 1.0) so your most important numbers count for more.
Offense scoring
- • Touchdown (+7 pts) at P_off ≥ 1.0
- • Field Goal (+3 pts) at P_off ≥ 0.8
- • No Score (0 pts) at P_off ≥ 0.5
- • Turnover (-3 pts) at P_off < 0.5
Defense scoring
- • Shutout (Opponent: 0 pts) at P_def ≥ 0.9
- • Partial Stop (Opponent: 3 pts) at P_def ≥ 0.8
- • Scored Against (Opponent: 7 pts) at P_def < 0.8
